Akasa Air: India's Most Interesting Airline Growth Story

How a young airline is borrowing IndiGo’s discipline, avoiding the mistakes of the past, and quietly building the foundation for long-term success.

India’s aviation sector has witnessed numerous airline failures over the past two decades. From Kingfisher Airlines and Jet Airways to Go First, several carriers started with ambitious plans but struggled to build sustainable business models. Against this backdrop, Akasa Air has emerged as one of the most promising new entrants in Indian aviation. Since commencing operations in 2022, the airline has grown rapidly, expanded its fleet, entered international markets, and established itself as a credible third force behind IndiGo and Air India.  

What makes Akasa particularly interesting is that its success is not built on revolutionary innovation. Instead, it is built on operational discipline, cost efficiency, and a clear understanding of what has historically worked and failed in India’s airline industry. 

Following the IndiGo Blueprint

Many aviation analysts describe Akasa as following a strategy similar to that of IndiGo, arguably India’s most successful airline. 

Like IndiGo, Akasa has adopted a single-aircraft-family model centered around the Boeing 737 MAX fleet. This approach simplifies training, maintenance, scheduling, spare-parts procurement, and operational planning. Airlines that operate multiple aircraft types often face significantly higher costs and complexities, something Akasa has deliberately chosen to avoid.  

The airline has also embraced the low-cost carrier philosophy: 

  • High aircraft utilization 
  • Lean organizational structure 
  • Focus on efficiency 
  • Simplified operations 
  • Disciplined route expansion 

These principles were instrumental in IndiGo’s rise to market leadership and remain among the strongest drivers of airline profitability worldwide.

The Akasa Difference

While Akasa draws heavily from the IndiGo playbook, it is not merely a copycat airline. 

The company has invested significantly in creating a modern, customer-friendly brand identity. Many travelers perceive Akasa as more approachable and personable than traditional low-cost carriers. Its cabin crew culture, branding, digital experience, and customer engagement efforts reflect a desire to combine low-cost economics with a more premium customer perception.  

Akasa has also pursued international expansion relatively early in its lifecycle. Rather than focusing exclusively on domestic operations for many years, the airline has actively expanded into regional international markets, particularly in the Middle East and South Asia. This strategy allows it to tap into high-demand routes while diversifying revenue streams beyond the intensely competitive domestic market.  

Learning from India's Airline Graveyard

Perhaps the most important aspect of Akasa’s strategy is what it has chosen not to do. 

Indian aviation history is filled with examples of airlines that pursued aggressive expansion without establishing sustainable economics. Many carriers accumulated excessive debt, operated inefficient fleet structures, expanded too quickly, or attempted to compete through luxury offerings that could not be supported by passenger yields.  

Akasa’s management appears to have studied these failures carefully. 

Instead of chasing market share at any cost, the airline has emphasized: 

  • Financial discipline 
  • Controlled expansion 
  • Fleet standardization 
  • Network optimization 
  • Long-term sustainability 

This may not generate the headlines associated with aggressive growth, but it creates a stronger foundation for survival during market downturns and industry disruptions.

Opportunities Ahead

The future of Indian aviation remains exceptionally promising. 

India is already among the world’s largest domestic aviation markets, and demand continues to be driven by rising incomes, urbanization, growing tourism, and increased business travel. New airport developments, including the operationalization of Noida International Airport, are expected to further expand aviation capacity across the country.  

The government’s hub-and-spoke strategy is also creating opportunities for airlines capable of efficiently connecting Tier-2 and Tier-3 cities with major domestic and international hubs. As connectivity improves, passenger volumes are expected to increase significantly over the coming decade.  

For Akasa, these trends provide a substantial runway for growth.

Challenges on the Horizon

Despite its strong start, Akasa faces significant challenges. 

The most obvious is IndiGo’s overwhelming dominance. With an extensive network, massive fleet, strong finances, and record market share, IndiGo enjoys advantages that are difficult for any competitor to match.  

Air India is also undergoing a long-term transformation under the Tata Group and remains committed to becoming a globally competitive airline. Over time, this could intensify competition across both domestic and international routes.  

Additionally, the entire industry faces challenges from aircraft delivery delays, supply-chain disruptions, fuel-price volatility, and airspace disruptions caused by geopolitical events. These factors affect all airlines, including Akasa.  

An important development in Indian aviation.

Akasa Air’s emergence represents an important development in Indian aviation. Rather than attempting to reinvent the airline business, it has chosen a more practical path: adopt proven operating principles, maintain financial discipline, and execute consistently. 

Its greatest strength may not be a unique product, a luxury service, or a disruptive technology. Instead, it is a deep understanding that success in aviation is built on reliability, efficiency, fleet discipline, and cost control. 

If IndiGo demonstrated how to build India’s most successful airline, Akasa is attempting to demonstrate how to build the next one. 

Whether it can ultimately challenge the dominance of IndiGo and Air India remains uncertain. However, among India’s newer aviation ventures, Akasa Air increasingly looks like the airline with the clearest strategy, the strongest execution discipline, and perhaps the brightest long-term future.
